Thousands more work in transport, retail, and supporting services. Entire rural towns and communities owe their economic survival to the sugar industry .
When the liquidation application was filed, South African Canegrowers chairperson Higgins Mdluli painted a stark picture: "Tens of thousands of workers on farms will become unemployed, and entire communities will lose the income that drives secondary businesses: transporters, fuel stations, restaurants, shops and supermarkets" .
A Promise Kept
Robert Gumede understood the stakes. From the earliest stages of the crisis, he met with grower associations and gave them his word that he would do everything in his power to find a solution . Those were not empty words.
Gumede's Vision Group had already acquired R11.7 billion in secured claims against Tongaat-Hulett, positioning him as the controlling creditor . This gave him both the leverage and the responsibility to shape the company's future. Rather than walk away, he committed to seeing the rescue through.
His personal story explains much about this commitment. Raised by a domestic worker mother, Gumede started working as a gardener and caddie at age seven, selling second-hand clothes with his mother by ten . He built his business empire from nothing, and he never forgot where he came from. When the workers and growers of Tongaat-Hulett needed someone to fight for them, he understood their fear because he had lived it.
The Deal That Saved the Industry
The agreement reached on June 17, 2026, was the result of months of intense negotiation. Gumede's Vision Group worked alongside the Industrial Development Corporation (IDC) to craft a solution that would keep Tongaat-Hulett operating.
Under the deal, the IDC converted its R2.5 billion loan into equity, becoming a significant shareholder. Vision Group committed the funding required to settle creditor claims and support the company's recovery . The IDC also extended post-commencement finance to September 2026, ensuring the mills could operate through the critical harvesting season .
Gumede described the agreement as a personal victory for the people who depend on the sugar industry. "I am heartened that the final negotiations and agreement to save the sugar industry, 250,000 jobs, and the growers' investments have come alive," he said .
The response from stakeholders was immediate and heartfelt. The South African Farmers Development Association (SAFDA) said the deal secured the future of jobs, growers, and farmers . SA Canegrowers welcomed the withdrawal of the liquidation application, with Mdluli noting that "more than 17,500 sugarcane growers rely on Tongaat" .
Employment and Labour Minister Nomakhosazana Meth commended the agreement, emphasizing that the participation of Vision Group as a long-term investor "further strengthens the prospects for recovery" . Trade and Industry Minister Parks Tau welcomed the outcome, saying it safeguarded approximately 250,000 jobs and protected rural livelihoods .
A Vision Beyond Survival
Gumede's ambitions for Tongaat-Hulett extend far beyond simply keeping the lights on. He has committed to investing in the recovery of operations, supporting growers and suppliers, and exploring opportunities for diversification into biofuels . The Mail & Guardian noted that Vision has committed to upgrading Tongaat's milling infrastructure and charting a path toward "alternative green revenue streams like biofuels" .
For fourth-generation sugarcane farmer Gugulethu Precious Masuku, the intervention represents hope for the future. "The stability of the sugarcane industry in South Africa, especially in KwaZulu-Natal, is of utmost importance as it provides a lifeline to thousands of people who are dependent on the industry," she said. "I think we should all commend the interventions from government to avert a disastrous situation" .
The Road Ahead
The road ahead is not without challenges. The business rescue practitioners have warned that structural issues—including cheap sugar imports and rising production costs—continue to threaten the industry's long-term viability . Transparency concerns have also been raised by traditional leaders and community stakeholders who want greater clarity on the transaction's details .
But the most immediate threat—liquidation—has been averted. And for that, credit must go to Robert Gumede. As the Mail & Guardian editorial put it, for the sugar industry, the workers, and the region, "the Vision-IDC agreement is an indispensable victory that turns liquidation despair into a concrete pathway for economic recovery" .
